fix(tuning): safe concurrent repo-savings writes, n/a net without savings - #237
Follow-up to #230 (Ecosystem review pullrequestreview-5647780250).
What:
recordRepoSaving takes an O_EXCL lock file (250 ms timeout, locks older than 5 s treated as stale), re-reads inside the lock, writes a temp file and renames it into place. On timeout the write still lands atomically.
/ashlr savings shows n/a for net when a week has re-reads but zero recorded savings, instead of a negative number.
docs/self-tuning.md: net subtracts only the re-read cost.
Tests: tests/repo-savings-hardening.test.ts (no leftover files, merge under lock, stale lock, held lock timeout, n/a vs real negative net). tuner snapshot updated for n/a.
Decision: lock plus atomic rename is the smallest change that stops concurrent writers clobbering each other without a new dependency.
Summary by CodeRabbit
Bug Fixes
Repository savings updates are now more reliably preserved when writes overlap, and incomplete writes are less likely to leave temporary files behind.
Weekly net savings now display as “n/a” when re-read costs are recorded but no savings are recorded. When savings are below re-read costs, the display shows a negative net.
Documentation
Clarified that estimated net tokens subtract re-read costs from saved tokens, and when the “n/a” display applies.

Walkthrough
Repository savings writes now use locking and atomic file replacement. Weekly net savings display as n/a when a week has re-read costs but no recorded savings. The documentation and tests describe these behaviors.

Summary
Lock and safely write repository savings servers/_repo-savings.ts, __tests__/repo-savings-hardening.test.ts
recordRepoSaving now locks the read-modify-write operation and uses a temporary file followed by an atomic rename. Tests cover lock handling, file cleanup, and merging on-disk savings.
Display weekly net savings servers/_tuning-render.ts, docs/self-tuning.md, __tests__/repo-savings-hardening.test.ts
Weekly net savings display as n/a when re-read costs are positive and recorded savings are zero. The documentation and tests describe this rule.
ashlrai/ashlr-plugin#230: Introduced recordRepoSaving, repository savings files, and the /ashlr savings net calculation that this pull request hardens and updates.
Merge Risk: Moderate · previous review f58d7
If the lock directory is unwritable or the disk is full, recording a repository saving can hang the process instead of returning after the 250 ms timeout. Fix the loop so every failed attempt reaches the deadline check before merging.
Security architecture risk: Low · up to f58d7
The change preserves the existing local storage scope and improves normal write safety. However, some lock-error paths can block the process indefinitely instead of abandoning optional savings tracking. No new remotely reachable input or privilege expansion was established.
Retained concerns
Medium · reliability · inferred: The new lock lifecycle can turn optional accounting into an unbounded process-level stall. If exclusive creation repeatedly fails and statSync or stale-lock unlinkSync also fails, continue bypasses both the deadline and sleep. The synchronous loop cannot reach recordRepoSaving's outer catch and prevents its caller from continuing to global accounting. The base implementation instead allowed filesystem write failures to reach the fail-safe catch. This is a failure-containment regression; a remote attacker trigger has not been established.
Security review details
Security Blast Radius
inferred — The identified failure can exceed the repository-counter file's scope by blocking the calling process and preventing global accounting from progressing. Cross-service, cross-tenant, or fleet-wide propagation is not established because runtime sharing and deployment topology were not supplied.
Security Findings and Attack Paths
inferred — A repeated exclusive-open failure followed by a metadata or stale-lock-removal failure reaches the unbounded retry path. This establishes an availability failure mechanism under local filesystem faults or interference, but the inspected source does not establish an independently reachable remote attacker input, privilege gain, or cross-user attack path.
Trust Boundaries and Controls
observed — The production writer continues to operate under process filesystem authority, not newly supplied request-path authority. Tracking-disable controls and numeric sanitization run before lock acquisition. The temporary file stays beside the existing target and uses the existing private-permission helper.
Resilience and Maintainability Implications
observed — Normal callback completion releases an acquired lock, and caught write or rename errors attempt temporary-file cleanup. The added tests cover successful cleanup, an abandoned stale lock, and writing after a held-lock timeout. They do not exercise persistent filesystem errors, live-owner replacement, or interruption between temporary-file creation and publication; there is no orphan-temporary-file recovery in the inspected lifecycle.
Hardening Proposals
proposed — Make every failed acquisition path subject to a bounded retry budget, distinguish ordinary contention from other filesystem failures, and allow optional savings tracking to return without blocking primary work. Validate bounded failure and lock-instance ownership under concurrent takeover and injected filesystem errors.

withLock can spin forever. The continue statements skip the deadline check.
If openSync fails and statSync(lockPath) throws, the catch { continue; } on Line 97 restarts the loop. This skips the Date.now() >= deadline check on Line 98.
statSync throws ENOENT when openSync failed for a reason other than "lock exists". Examples:
The lock directory is not writable (EACCES, EROFS).
The disk is full (ENOSPC).
mkdirSync with recursive: true succeeds on an existing directory, so it does not stop this case. The loop then busy-spins with no sleep and no exit.
The stale-lock branch has the same problem. If unlinkSync throws (for example EPERM), the inner catch hits continue. The loop repeats indefinitely.
withLock is synchronous, so the hang blocks the whole process. The outer try/catch in recordRepoSaving cannot help, because nothing throws. The doc comment promises a 250 ms bound. The code does not keep it.
Remove both continue statements. Make every failed attempt reach the deadline check.

The fix bounds the loop to LOCK_TIMEOUT_MS. On timeout, fn still runs without a lock, as the doc comment says. Add a test that makes the lock directory read-only and asserts that recordRepoSaving returns.
