studio: open .excalidraw files as a live canvas that follows the agent - #168
Opens .excalidraw files as a live canvas the person and the agent both edit, and draws a board a reply names as a picture in the chat. The skill that tells the agent when and how to write one is instrument-org/skills#15; it ships when the registry pin moves past it.
What it does
Canvas. A .excalidraw file opens in Excalidraw 0.18.1 (MIT), lazy-loaded, through the same plumbing as the Markdown, code and CSV editors: files.read to open, the save queue with compare-and-swap files.write, and the file watch to pull the agent's writes in.
Sync (excalidraw-editor/scene-sync.ts, pure, 20 tests). A save rebuilds only the elements the canvas changed and keeps every other byte of the file, so opening a drawing never writes it. A write from the agent is merged three ways by element id and then by property (base = the last synced text, ours = the canvas, theirs = disk), with the person winning a property both changed, applied outside undo history so the view and selection stay put. The agent's layer order is taken when only it reordered, and the board's background and grid merge key by key the same way. A pull waits while the pointer is down.
Fonts. Excalidraw's fonts are served from the renderer's own origin (/excalidraw-assets/), since its CDN default is refused by font-src 'self'. Xiaolai, the 12 MB CJK face, is left out. Text is measured again once the fonts load, which fixes labels an agent sized with some other font.
Zoom. The canvas is counter-zoomed so drawing lands under the pointer at any app zoom.
In chat. A files fence naming a board draws it as a media tile, exported to SVG in the app's theme and read only; a click opens the canvas.
Evals.evals/cases/whiteboard.ts: six prompts a board would be wrong for, and three that ask for one, scored on the file left behind.

Repeated pictures. Every reply naming a board draws a full picture, and all of them show the board as it is now, since the file channel serves current bytes (the URL's version only keys the cache; images in replies behave the same). Whether only the newest mention should draw is a product call still open; nothing in this PR hides the agent's links.
Sharing. A board is not shareable through instrument.page here. The instrument-page skill's whiteboard kit already renders an Excalidraw board in a page, so a "share this board" path is a later, separate change.
Rough edges. Excalidraw's toolbar doesn't scale with the app zoom (the cost of the counter-zoom). A board opens zoomed in rather than fitted to the pane. The file tile above the reply box shows a plain document icon. Agent changes are not highlighted on the canvas. When both sides reorder elements, the person's order holds.
Tests
scene-sync.test.ts (node): splice keeps untouched bytes; three-way merge cases, deletions by omission and tombstone, id-less elements, sizeless agent text.
agent-files-block.browser.test.tsx: a drawing a reply names is drawn as SVG in a media tile; confirmed failing without the media change.
Checked in the dev app: a four-turn Haiku chat building one board, agent merges during a held drag, and a 1.5x app zoom.
Not tested: the packaged build (fonts emitted as assets on the app:// origin), undo after an agent merge, images in a board end to end, Windows and Linux.
Adds Excalidraw file classification, SVG previews, a live editor with scene synchronization and persistence, and renderer font assets. Adds whiteboard evaluation cases and a Kitchen board fixture.

An agent that reordered a board's shapes, with the person leaving the
order alone, had its order dropped by the merge, and the save after it
wrote the old order back to disk. The merge now takes the agent's order
of the shapes both sides have when only the agent changed it; elements
the agent's file lacks stay after the one they followed, and every
moved element is redrawn. When both reordered, the person's order holds.
The board's own settings in appState (viewBackgroundColor, gridSize,
gridStep, gridModeEnabled) were read on open only: a background the
person set was never saved, and one the agent wrote never reached an
open canvas. They now merge key by key like element properties, the
person's winning a key both changed, and a save writes only the keys the
person changed, through jsonc-parser's modify so the rest of the file
keeps its bytes. The rest of appState is the view and stays unsaved.
Review: Greptile on #168 (layer order; board settings)
Commits-to: a save writes only the appState keys the person changed on the canvas
Tested: dev app on a fixture board: background set on the canvas saved as a one-line change; an agent write turning the grid on and moving two shapes to the end reached the open canvas, and the file kept the agent's order afterwards
Quick Look opens a file without editing, and the drawing's read-only
branch rendered the file as code, so a board shown as a picture in the
chat turned into raw JSON there. It now draws the same picture as the
chat's tile, falling back to the text when the file is not a drawing.
Review: Greptile on #168 (Quick Look)
Not-tested: Quick Look in the running app; the picture itself is covered by the files-block browser test
Excalidraw 0.18.1 replaces its scene with an empty one in
componentWillUnmount, which runs before the editor's passive effect
cleanup flushes the last save. An edit still inside the save's
debounce when the board closed was therefore read off an empty canvas
and never written (the file itself was safe: the splice keeps elements
the canvas has no record of). The session now saves from the canvas as
Excalidraw last reported it through onChange, refreshed after its own
updateScene and addFiles calls.
Review: CodeRabbit on #168 (capture the canvas before unmount)
Tested: dev app on a fixture board: a shape moved and the board closed at once; the move was on disk after, where the previous code left the old position
An agent that reworded an existing label to mention the faucet passed,
though it added no note. The note must now be a text element the
fixture board did not have.

Board settings disappear after saving
A background or grid change made while files.write is pending can be lost. When the write finishes, save copies the latest canvas.appState into syncedSettings, even though those settings were not sent in the write. The next save sees no settings change, so reopening the drawing restores the older value.
Capture the settings alongside text before the write, and use that snapshot as the saved baseline.
A drawing opens in Excalidraw 0.18.1 with the same plumbing
the Markdown, code and CSV editors use: files.read to open, the disk
queue and compare-and-swap files.write to save, and the four-a-second
watch to pull an agent's writes in.
scene-sync.ts is the merge layer, pure, with restoreElements handed in
(the package needs a canvas, so it cannot load in node or jsdom tests):
- A save splices: the elements array is rebuilt in canvas order, an
element equal to its disk copy (ignoring version, versionNonce,
updated, seed, index) keeps its exact bytes, and only changed or new
ones are serialized. Everything outside elements keeps its bytes;
images new to the canvas are added to files.
- A disk change is a three-way merge by element id and then property:
base = what the last synced text restores to, ours = the canvas,
theirs = the new text. The person wins a property both changed. An
element the agent omitted or tombstoned is deleted unless the person
changed it. Applied with CaptureUpdateAction.NEVER and no app state,
so view and selection stay put.
- An element without an id gets one hashed from its content, so the
same text names the same element on every read.
- An element on disk the canvas has no record of at all (not even a
tombstone) is one it could not draw, and is kept on save.
- A size-less agent text gets a placeholder size so restoreElements
measures it instead of dropping it as invisibly small.
A pull waits while the pointer is down; a save whose write finds the
file changed merges straight away, mid-drag included, and the drag
carried on through it in the app.
Excalidraw's fonts are served from the renderer's own origin
(/excalidraw-assets/, a dev middleware and emitted build assets), since
its CDN default is refused by font-src 'self'. Xiaolai, the 12 MB CJK
face, is left out.
Rejected: reconcileElements for disk merges | last writer wins by version, which a script editing the JSON never bumps, and it resurrects elements removed by omission
Rejected: restoreElements(disk, localElements) | bumps disk versions above local, so disk beats every unsaved edit
Rejected: serializeAsJSON for every save | rewrites every element of a hand-written file on the first save
Commits-to: opening a drawing never writes it; a save rewrites only elements the canvas changed
Tested: dev app on the documents fixture: open without rewrite, person drag saved with other elements' bytes kept, agent move/add/delete by python merged live with view and selection kept, agent edit during a held drag merged with the person's position winning
Not-tested: packaged build (fonts emitted as assets, app:// origin)
Not-tested: undo after an agent merge; images end to end in the app
Excalidraw maps the pointer from on-screen px and sizes its canvas from
its measured box, so under the app's CSS zoom a shape landed a
zoom-factor away from the pointer and the canvas kept its 1x size. The
canvas now sits in a box zoomed by 1 / app zoom, so its effective zoom
is 1, and refreshes when the zoom changes.
The cost is that Excalidraw's own toolbar and menus no longer grow or
shrink with the app zoom; its own zoom control still scales the
drawing.
Rejected: scale the counter-zoomed box to zoom x 100% | percentages are not zoomed, so the canvas overflowed by the zoom factor
Tested: dev app at 1.5x: a rectangle drawn by mouse lands under the pointer; at 1x unchanged
Not-tested: 0.5x, and zoom changed while a drawing is open beyond one refresh
A ```files fence naming an .excalidraw file drew a row card with a file
icon. It is now a media tile like an image's: the drawing exported to SVG
by Excalidraw, in the app's theme, read only, opening the canvas on a
click. Like an image tile, it shows the file as it is now: the file
channel serves current bytes and the URL's version only keys the cache,
so every reply naming the same drawing draws the same latest picture.
Text an agent sized itself (measuring with some other font) or that was
measured before the canvas had its fonts came out clipped. Once the fonts
a drawing uses are loaded, the canvas measures every text again, without
touching versions, so opening a drawing still writes nothing.
exportToSvg is typed locally against the part of it used here: the
package declares it through a types path oxlint's checker cannot
resolve, though tsc can.
Rejected: render the live canvas inline in the chat | a full editor per reply is heavy and invites edits from the transcript
Tested: dev app, a four-turn Haiku 5.5 chat building one board: each reply's tile draws the board, agent text unclipped on the canvas
Not-tested: packaged build
…w board
Nine chat cases: six prompts a board would be the wrong answer to (any
tool call naming a .excalidraw fails them; two are diagram requests,
the judgment calls), and three that ask for one, scored on the file
left behind: it parses, ids are unique, bound labels are listed by
their box and fit it once wrapped, and an edit keeps every element of
the fixture board.
Boards are found under the home, the work folder, granted folders and
every absolute path a reply names, since a chat's own folder sits in
the workspace, which none of the others holds.
Tested: Haiku 5.5 (claude-account), 3 trials per arm, without and with a drafted excalidraw skill: no board on 36 of 36 unasked prompts; "make me a whiteboard" made a board 0 of 3 without the skill and 3 of 3 with it; named-format and edit cases 3 of 3 in both arms

Closing loses agent edits
Excalidraw clears its scene before the close-time save finishes, but mergeIn reads from that cleared API instead of the captured canvas. Suppose the person moves shape B while the agent moves existing shape A. When files.write rejects the old version, the merge sees an empty scene. It advances disk but leaves the captured canvas unchanged. The next save then writes A’s old position over the agent’s move.
During closing, merge against the captured scene and keep the merged snapshot without reading it back from the cleared API.
