Real-time collaboration for DeckCraft presentations: one authoritative session per document,
ordered operations with de-duplication, per-user undo, presence, reconnect, viewer roles and a
server-side .pptx commit. The whole feature is behind a flag and is off by default.
Why
The cabinet needs a browser-capable editor without a server-side OnlyOffice; today DeckCraft is a
single-user editor. Two or more people must be able to edit one deck at the same time without
losing each other's text, and the result must still open as a valid .pptx.
How
Model: authoritative server, one Hub per document. The server applies each operation to the
engine and broadcasts the confirmed command, so every replica runs the same command in the same
order. No OT/CRDT dependency: operations carry final values, and the few relative edits
(text.insert, text.delete) are rebased against the journal tail on the server.
Protocol: WebSocket, JSON envelope hello/welcome/op/applied/rejected/presence/resync/ snapshot/commit-result/error/ping. The token travels in the first frame, never in the URL. The
actor and role come from the JWT. One server version orders everything, opId de-duplicates a
10 000-entry window, structural operations are exclusive at the head, tombstones refuse late
operations.
Identity: session keys (slideKey, shapeKey) are derived identically on both sides from fileId plus the same document walk; new object ids are deterministic on every replica.
Storage: optional COLLAB_STORE_DIR keeps a native base plus an append-only journal, flushed
before apply, with a snapshot every 200 operations and replay through the same apply path.
Without it the server is memory-only.
Media: pictures, audio and video do not travel in operations. PUT /v1/sessions/{id}/media/{sha256} stores content-addressed bytes (signature allowlist:
images ≤ 8 MiB with 512 objects / 64 MiB; audio and video ≤ 32 MiB with 32 objects / 192 MiB per
session) and the operation carries only the digest; every replica fetches it. The desktop HTTP
client follows the link scheme: ws:// is plain, wss:// uses rustls with the platform roots.
Client: CollabDoc normalises commands to absolute operations and applies the confirmed
commands; unanswered operations return to the front of the queue on a disconnect and are resent
with the same opId. WsTransport reconnects with the same handshake.
UI: flag DECKCRAFT_COLLAB=1 (web ?collab=1) shows the status indicator, participants,
remote selections/carets, commit warnings and the viewer lock. With the flag off nothing changes.
Roles and limits: a viewer's operation is refused by the server and by the engine's read-only
gate. Message size, operations/second and participants are bounded.
Commit: the server builds the .pptx from the authoritative document and returns sha256, inline bytes and warnings[]; a stale expectedVersion is a 409 and never
overwrites an externally changed file.
Flag and compatibility
Off by default: no transport, no command normalisation, Session::is_read_only() is false.
File format untouched: the writer is the existing crates/pptx writer; the native base is the
existing .deckcraft format.
Existing commands, CLI and MCP are unchanged; a collab room introduces no new required
configuration for single-user runs.

Covered scenarios:
two editors converge on shapes, text, slides, groups and order; concurrent text inserts in one
paragraph keep both texts (server-side rebase);
duplicate opId is applied once; a late operation on a deleted object is refused by the
tombstone; structural operations do not interleave;
per-actor undo/redo with undo-conflict when someone else touched the object; fill, outline and format.* steps restore the exact model value they replaced, a group's fill/line restores every
changed member, and slide insert/delete/duplicate restore the whole slide;
reconnect: unanswered operations are resent with the same opId; resync replays the tail;
viewer: server refusal and engine refusal;
security: invalid/expired token, wrong app/file/session, rate and size limits;
restart: a room reopens from the base and journal with the same version and document;
media: rejected uploads (viewer, wrong digest, no token), one object for repeated bytes, a
picture applied from a reference, and a journal replay that loads the object before the
operation;
flag off: single-user behaviour and the engine test suite are unchanged.
Limits (deliberately out of this PR)
The v1 command set is collaborative (shape.move/setBounds, text.set/insert/delete, shape.insert, insert.picture/video/audio, shape.fill, shape.line, 17 format.*
commands over an explicit shape, edit.delete, slide.new/delete/move/duplicate, arrange.group/ungroup/reorder). Other mutating commands are refused in a shared session
instead of silently diverging; the list is in docs/collab/production.md.
Media covers pictures, audio and video; fonts and 3D models are still refused by the channel.
The browser build has no web-sys link yet; the UI is honest about the offline state.
The cabinet callback that turns commit-result into a new file version is a host-bridge
contract and is not wired (same external blocker as WordCraft).
Edits become visible on applied, not on the keystroke; optimistic preview is a later slice.
Structural undo of shape insert/delete and group/ungroup is out of v1; merge operations,
fill/outline/format.* value steps, a group's fill/line (one image per changed member) and
slide insert/delete/duplicate (whole-slide image) are covered.
A client that missed a compacted journal tail cannot rebuild; a chunked base snapshot is the
next step. Restart persistence is covered by the journal.
Review guide
The stack is intentionally one commit per slice; review in this order:
Client — crates/collab (CollabDoc, ClientSession, WsTransport) and crates/ui-egui.
Host bridge (session, session-state, presence, commit) — external cabinet contract,
not in this repository.
Feature flag — off by default, single-user tests unchanged.
Tests — unit, integration, server, security, restart; the large-deck soak is open.
Documentation — docs/collab/ (RFC, production, status, this file).
No CI changes, no secrets, no new assets, licence-compatible dependencies.
Format compatibility — the existing .pptx writer and .deckcraft base are reused.
Fork and push — a human action; nothing is pushed from this workspace.
Known risks for reviewers
The operation surface is small on purpose. Widening it needs a final-value normalisation per
command; a raw execute on the wire would diverge on toggles and relative edits.
The server is authoritative and stateful; horizontal scaling needs room-affinity, which is
documented but not implemented.
Media uploads are authenticated but content is not scanned; the allowlist is by MIME sniffing.
Summary by CodeRabbit
New Features
Added opt-in real-time collaboration for desktop and web, with shared editing, participant presence, and role-based access.
Added collaboration server support for session management, media sharing, reconnects, and document recovery.
Added collaborative undo and redo, plus document commit and sync status indicators.
Bug Fixes
Read-only sessions now prevent document-changing commands while keeping navigation and queries available.
Documentation
Added collaboration setup, deployment, and feature guides.
Adds crates/collab-proto (the shared envelope from
.craft/protocol/ARCHITECTURE.md with DeckCraft's normalised payloads) and
crates/collab (session-scoped keys, tombstones, anchor-to-index translation,
deltas without derived state). Session::apply_remote runs a command with the
same checks and rollback but neither an undo step nor a journal entry, so a
collaborator's edit is not the local user's undo step.
Layering: collab-proto is standalone, collab sits at L5 after engine. No
transport, server or UI yet; single-user behaviour is unchanged.
Undo is a new operation with baseVersion == head: the adapter keeps before and
after images of the objects a merge step touched, builds a restoring payload
from the before image, and refuses with undo_conflict when the object no longer
holds the after image. Histories are per actor, so one participant's undo never
takes back another's edit. Structural steps are not recorded in v1.
DocSession is the authoritative side without a transport: one engine session,
one server version, an opId dedup window, a journal tail, native .deckcraft
snapshots every N operations and the .pptx commit with a list of what will not
survive it. Snapshots are the model, pass-through XML and media bytes; commit is
a separate export, so a converter failure cannot damage the session (ADR 0005,
0009).
Without a transport: the handshake, at most eight unacknowledged operations,
requeueing on a retryable refusal, a resync on a version gap and a read-only
viewer are decided here. The application moves the messages over its own link
(desktop WebSocket, browser WebSocket in wasm).
…epeats
A commit now carries the file version it expects: a mismatch is Conflict (409)
and writes nothing, and accepting the version the cabinet assigned afterwards
lets the next commit check against it. A repeat of the same document version
returns the bytes already built.
Latest state per actor, expired by a TTL the caller passes in (no clock, works
in wasm, tested without sleeping), and a deterministic colour so the canvas can
draw cursors without asking the server. Presence carries no role: that comes
from the welcome.
… sends
DocSession gains undo/redo that build an ordinary operation at the current head;
ClientSession stamps every operation with the head it knows when sending, so a
structural operation recovers after a resync instead of being refused for ever.
The integration test drives two clients against one session without a socket:
convergence, a stale structural operation recovered through resync, dedup of a
resend, a read-only viewer and one editor's undo leaving the other's edit.
The UI reads a `CollabUi` state that the transport feeds: a sync indicator in the
status bar, the participants pane, remote selections and carets on the canvas,
the local presence message and the commit warnings banner. Off by default:
`DECKCRAFT_COLLAB=1` on the desktop, `?collab=1` in the web host.
A viewer is refused by the engine, not only by the ribbon: `Session::set_read_only`
with `CommandSpec::changes_document` covers editing, input-method composition,
undo/redo and file replacement, while navigation, selection, copying, saving,
exporting and `apply_remote` keep working. Ribbon, Quick Access and the command
palette share the same rule.
Tests: 16 UI collaboration tests and the engine gate tests; fmt, clippy and
`cargo xtask layers` are clean.
`CollabDoc` normalises the v1 command set into absolute, explicitly addressed
operations, sends them, and applies the authoritative command the server
broadcasts. Nothing is applied locally before `applied`, so a refusal is a no-op
and every replica follows the server's order; keys are derived on both sides from
the same file id and document walk instead of being transferred.
`Hub` is the room without a socket: authenticated join, role checks (a viewer
never reaches the engine), operation broadcast with the confirmed command,
presence fan-out without echo, resync tail, ping and an idempotent commit with a
`409` on a stale file version and inline base64 bytes.
Tests: two clients converge through the hub for a merge operation and a
structural one, dedup, viewer refusal, presence routing, resync, commit/conflict.
`cargo test -p deckcraft-collab` — 64 unit + 5 integration; clippy clean.
…tence
The server process (`apps/deckcraft-collab-server`) speaks HTTP for session
control, health and metrics and a WebSocket per participant. The first frame is
`hello` with the JWT; the actor and role come from the token, the viewer's `op`
never reaches the engine, and `/metrics` carries counters only.
`Hub` gained undo/redo requests (the server owns the before/after image and
answers with an ordinary `applied`) and a journal hook. Rooms persist as a
native base plus an append-only journal; a restart loads the base and replays
the tail through the same `apply` path.
On the client, `CollabDoc` now sits behind `CollabUi`: a desktop `WsTransport`
thread, command normalisation, authoritative application, presence publishing,
undo/redo requests, reconnect resend of unanswered operations and the status
bar/pane already drawn by the UI. With a flag but no link, edits are refused
instead of diverging.
`docs/collab/production.md` records deployment, limits, the v1 command set and
the remaining product gaps.
Tests: collab 65 unit + 5 integration, server 1 unit + 3 socket (including a
restart replay), UI collab 16; clippy, fmt and layers clean.
Text is a first-class operation now: `text.insert` and `text.delete` carry character
offsets into the shape's body. The server rebases each offset past the operations
that arrived after its base (inserts shift right, deletes pull left and clamp), so
two people typing in one paragraph both keep their text. The confirmed command
carries the rebased payload, so every replica applies the same position.
`shape.insert` creates a preset shape with final geometry; ids are deterministic
on every replica and the session keys follow.
The engine gained a collaboration queue: when a room is attached, every mutating
command - ribbon, keyboard, pointer, IME - is queued instead of executed locally,
so there is one interception point and no path can diverge. A viewer is still
stopped by the read-only gate; an editor without a link is stopped too.
Tests: text insert rebase keeps both characters, shape insert converges with the
same id, a UI command travels through the pipe and changes the document only on
`applied`. Collab 67+5, UI 17, engine 558; clippy/fmt/layers clean.
`docs/collab/STATUS.md` records the branch/commit map, what each slice does, the
verification table, the TASK.md acceptance matrix and the ordered list of
production blockers with concrete next designs (media, command surface, cabinet
callback, web transport, preview, structural undo, large-deck gates, upstream
PR).
`docs/collab/production.md` is the operator view: topology, env, HTTP/WS
contract, flags, the v1 command set, persistence, commit semantics and the
engine queue. It now states that the cabinet commit callback and the browser
link are still external/next work.
The RFC gained a short implementation-status section, AGENTS.md points to
STATUS.md and the closed Phase 0, and KICKOFF.md carries the same pointer.
Snapshot gains Fill, Line and Format images, captured from the document the
step replaced. The user-facing fill, line and format commands accept only a
subset of the model, so a lossless restore cannot go through them: the undo
and redo operations carry the exact model value in a new ShapeField payload,
which only the adapter's history may send (it must repeat the value its own
latest step recorded). The engine gains shape.setField to put a bounded,
deserialised model value back on one shape.
A group's fill or outline step is not recorded: shape.fill also formats the
members and one object's image cannot put them back. A foreign fill, outline
or format on the same object is refused with undo_conflict, as before.
STATUS: implemented list, verification table (collab 99 + 7, engine 560), the
remaining undo gaps, the next-session plan and the session log. RFC §3.2.1, §6
and §13.4 describe the exact-value restore and the group limitation. Production
priorities and the PR body follow.
A shape.fill or shape.line on a group also formats every visible member.
The undo step now records one before/after image per member and restores
them in one atomic shape.setFields operation (bounded JSON, validated
before the first write). A slide.delete, slide.new or slide.duplicate
records the whole slide (model JSON plus section and custom-show
membership); undo restores it through slide.restore, redo deletes it.
check_restore now guards every history move, so a client cannot send an
undo envelope that addresses another object or carries another value.
Tests: collab 106 + 7, collab-proto 19, server 3 + 6, ui-egui collab 17,
engine 562 + 1 ignored; clippy -D warnings, fmt, xtask layers clean.
RFC 3.2.1 (shape_fields, slide_restore), 6 (one image per member, whole slide
image), 11 (tests), 13 (what is still open), 14.1; STATUS branch map,
verification numbers, acceptance matrix, gaps and the session log; production
and the prepared PR body.
…ecks
An undo operation is journaled like any other, but the replayed envelope
has no client history: replaying it through DocSession::apply hit the
restore check and refused an exact shape_field, a group's shape_fields or
a slide_restore after a restart. DocSession::replay runs the stored
confirmed command through the adapter, bumps the version and fills the
same dedup window and journal tail; media bytes are still loaded first.
The store uses it, and a test deletes a slide, journals the undo and
reloads the room.
The pull request adds real-time collaboration for presentations. It introduces a collaboration protocol, client and server components, document operation and persistence support, and UI integration. Collaboration can be enabled through desktop environment settings or a web URL parameter.

storytold/deckcraft#112 — Adds an ordered command stream, stable slide keys, and journaled replay; remote autosave, version history, and slide-level sharing are not described in this change.
Merge Risk: High · up to 63ec1
Collaboration is opt-in, but when it is enabled, restarted rooms can reuse version numbers and fail to replay audio or video. Late joiners and reconnecting clients can fall out of sync, and an undo can overwrite another participant's edit. These should be fixed before merging.

Use a shell-safe JWT placeholder.
In this runnable command, <jwt> is shell redirection syntax, not a token value. The desktop client does not receive the intended JWT. Set a JWT variable first, then use DECKCRAFT_COLLAB_TOKEN="$JWT". (raw.githubusercontent.com)

Schedule a repaint while collaboration is on.
pump runs only inside ui_inner, and only after the slide show early return. The transport receives messages on its own thread, but nothing calls request_repaint. An idle client does not process applied, presence, or queued commands until local input causes a frame. Remote edits do not appear while the user is idle, and other participants can expire because presence is not sent.

Use saturating_add on versions that come from the server.
applied.version and welcome.version come from the network. If self.version is u64::MAX, the expression self.version + 1 panics in debug builds and wraps in release builds. ?collab=0 turns collaboration on, and it does so before the first document opens.
query_has("collab") only checks that the key exists, so ?collab=0 or ?collab=false also enables collaboration. The docs say ?collab=1.
The web build has no transport. enable_collab therefore sets the engine read-only, because sync_collab_gate sees is_enabled() && !attached. This happens before app.run("file.new") in the ?blank path and before start_for_host. Those document-changing commands are refused, and the page has nothing it can edit.
Compare the value. Enable collaboration after the start-up document is open.

The offline error leaves the indicator stuck on "Sync error".
A dropped socket sends ServerMsg::Error { code: "offline" }. ClientSession stores its message in last_error. Nothing clears last_error on reconnect, because the worker re-sends hello without calling ClientSession::connect, and the Welcome branch does not reset it.
CollabUi::refresh_client copies last_error into self.error on every message. status() then returns SyncStatus::Error for as long as the session runs, so the UI never shows Offline or Synced again.
Clear last_error in Welcome; the client.rs fix above includes this. Map code == "offline" to Link::Down without setting an error, so that SyncStatus::Offline shows.

Use camelCase for the Resync and Commit field names on the wire.
On an enum, #[serde(rename_all = "snake_case")] renames only the variant tags. It does not rename the fields inside struct variants. As a result, ClientMsg::Resync sends last_version and ClientMsg::Commit sends expected_file_version. Every other struct uses camelCase: Hello sends lastVersion for the same concept, and OpEnvelope sends baseVersion.
A browser client that follows the camelCase convention will send lastVersion. Deserialization then fails, and the server refuses the resync. No browser client exists yet, so the contract is cheap to fix now.
Update any hand-written JSON fixtures in the server tests to match.

Check authorization before you buffer up to 16 MiB of request body.
read_request reads the whole body into a Vec<u8> before route checks any token. An unauthenticated client can open many connections, and each one gets its own thread. Each connection can declare Content-Length: 16777215 and trickle the bytes in, because the read timeout resets on every read. Memory use grows by about 16 MiB per connection, with no limit on the connection count. Only PUT …/media/{sha} needs a large body.
To fix this:
Parse the route and the Authorization header first.
Use a small body limit, for example 64 KiB, for every route except the media upload.
Read a media body only after the token check passes. Stream it to a temporary file and feed a Sha256 digest chunk by chunk.
Put a limit on concurrent connections.
Based on learnings: "flag reading entire request bodies into a Vec in memory. Prefer streaming: write incoming bytes directly to disk … compute hashes incrementally."

Closing a session leaves connected peers editing an orphaned hub.
close_session removes the Arc<Mutex<Hub>> from hubs. Each ws_session still holds its own clone of that Arc, so editors keep sending ops. handle_client_message keeps writing those ops to the room's journal through store.record. A later POST /v1/sessions for the same fileId loads a second Hub from the store. After that, both hubs append to the same journal.jsonl with overlapping version numbers, and both snapshot the same base.deckcraft. The stored room no longer matches either hub, and replay can fail or produce wrong content.
Mark the hub as closed before you remove it, for example with a closed flag on Hub. Make receive refuse every message once the flag is set, and send an error to each peer so its socket loop exits.

A restored room restarts at version 0 because load ignores the base version.
snapshot writes state.version into meta.json, but load never reads it. DocSession::open goes through with_engine, which sets version: 0. Once a base exists at version N > 0, a restart gives these results:
The session starts at 0, not N.
The tail replay continues from 0, so the final version is wrong.
New ops reuse version numbers that clients have already seen.
create_session takes a snapshot right after every load. Two restarts are therefore enough to cause the failure, even with snapshot_every = 100. The first restart replays version 1 and writes a base at version 1. The second restart opens that base at version 0. a_restart_replays_the_journal_into_the_same_version restarts only once, so it does not catch this. Clients that hold last_version N then receive a resync tail that does not match.
To fix this:
Read "version" from meta.json and open the session at that version, for example with a DocSession::open_at(file_id, bytes, version) constructor.
Write meta.json after the base rename, not before it. Otherwise a crash between the two writes leaves the meta file and the base out of step.
Add a test that restarts twice.

Restore audio and video bytes before replay, not only picture bytes.
load reloads stored bytes only for Payload::PictureInsert. put_media in lib.rs saves audio and video through store.save_media too. However, the MediaInsert arm in apply.rs (lines 483-488) needs the bytes in the adapter's media map, and returns missing_media when they are absent. After a restart, any journaled insert.audio or insert.video makes session.replay fail. create_session then returns 500, and the room cannot be opened until the next base snapshot covers that op.

Turning collaboration on before start-up blocks recovery files and command-line files.
enable_collab() calls sync_collab_gate(). No transport is attached yet, so the gate sets read_only = is_enabled() && !attached, which is true. The calls that follow are file.recovery.open at line 305 and open_from_system at line 320, which runs file.open. Both are commands where changes_document() is true, so execute_unguarded refuses them with READ_ONLY.
With DECKCRAFT_COLLAB=1, AutoRecover and files passed on the command line fail with only a log line. AutoRecover data from the earlier run is not reopened.
The block at lines 333-336 already enables collaboration after the files open. Remove this early block.

Decide the media kind from the bytes only. Replicas and journal replay classify without a name.
MediaCache::put classifies with the upload name. MediaCache::insert classifies with media_type("", &bytes). Replicas that fetch from /media/{sha} call insert, and so does journal replay. The same digest can therefore get a different kind on each side.
Concrete trigger:
An .m4a file has the isom or mp42 brand.
On the server, put("song.m4a", …) stores it as Audio (audio_name && !video_name).
On a replica or after a restart, insert(sha, bytes) stores it as Video.
The operation is MediaInsert { kind: Audio }. On the replica, Adapter::run refuses it: "is a video object, not audio". This rejection is non-retryable, so the replica diverges for good. A server reload also fails to replay the journal.
The name-only fallbacks on line 202 (.mp3) and lines 218-223 have a second problem. insert refuses those objects outright, so they cannot be replayed at all.
Choose one fix:
Make classification signature-only. Use the brand alone for ftyp, and remove the name-only fallbacks.
Or persist the kind with the object and pass it to insert.
The test the_same_audio_bytes_with_and_without_a_name_are_one_object covers only WAV. Add an isom-brand .m4a case to that test.

Media uploads and fetches block the UI thread.
pump runs once per frame on the UI thread. It calls transport.put_media synchronously. That opens a TCP or TLS connection and writes the whole file with a 10 s timeout. Video and audio files can be up to MAX_AV_BYTES.
In the same way, CollabDoc::apply_command calls media_fetcher synchronously for a remote picture or video. That is another blocking HTTP request with 10 s timeouts.
Result: one remote insert or one local media insert can freeze rendering and input for seconds.
Move uploads and fetches to a worker thread, such as the transport thread or a dedicated one. Keep the picture.insert or media.insert operation held until its upload completes. On the receiving side, keep the applied until its fetch completes, and keep applying commands in order.

Update the `pump` upload flow and `CollabDoc::apply_command` media-fetch flow so
network I/O runs off the UI thread. Hold each local `picture.insert` or
`media.insert` until its upload completes; on receipt, keep the corresponding
`applied` pending until its fetch completes and preserve command order.
Establish a worker and completion mechanism that safely returns results to the
collaboration state before changing when these operations are considered
complete.

Resend unchanged presence before it expires.
If a connected participant keeps the same slide and selection, tick_presence sends no refresh. After 30 seconds, other clients can remove that participant from their lists and overlays when they next pump. Schedule a periodic presence resend while the connection is open.

Update tick_presence to periodically resend the current presence while the
transport is open, even when it has not changed; choose a refresh interval
shorter than the 30-second expiry. Preserve the existing throttle for changed
presence and update the resend timing consistently with the presence send.

Do not promise a flush before an operation is applied.
The server applies and broadcasts an operation before Store::record runs. If recording fails, it logs the error and continues. An accepted edit can therefore disappear after a restart; the stated flush order does not provide the documented durability guarantee. Make persistence failure prevent confirmation, or document the weaker guarantee until that order is fixed. (raw.githubusercontent.com)

Update the durability statement in the production documentation: the diff does
not establish that persistence failure prevents confirmation, so document that
operations may be applied and broadcast before recording, and that recording
failures can result in edits being lost after a restart. Do not promise that the
journal is flushed before an operation is applied.

Restore per-user undo history on restart.
DocSession::replay calls Adapter::apply_confirmed, which does not record an actor’s undo step. After a room restarts, its document can return while the actors’ undo stacks are empty. Restore the history data or state explicitly that per-user undo does not survive restart. (raw.githubusercontent.com)

Update the production restart description to avoid claiming undo history is
restored: DocSession::replay uses Adapter::apply_confirmed, which does not
rebuild per-user undo stacks. Explicitly state that per-user undo does not
survive restart, unless the implementation is changed to persist and restore
that history.

Preserve deduplication across a snapshot restart.
A snapshot removes earlier journal entries, and restart reconstructs the remembered opId set from the remaining tail. If a client missed an acknowledgment before the snapshot and resends that operation after restart, the server can accept the old opId again. A merge operation can then overwrite a later edit. Persist the required deduplication window or retain equivalent operation receipts. (raw.githubusercontent.com)

Ensure snapshot/restart preserves the required deduplication window: retain
operation receipts or equivalent `opId` state when trimming the journal, and
restore it before replaying the tail through `apply`. Update the documentation’s
claim about deduplication recovery to match the implemented behavior.
